Our own company

How we've changed our own business.

We run a home services company with five brands in Charlotte. Each change below started as a problem or an opportunity there. Here's what we did and what changed. The marks software we built and run ourselves.

01 · Defining the business

Software we built

Turning one-off jobs into recurring revenue

Most of our window and gutter cleaning was one-off work. Every visit meant winning the customer again.

We designed a recurring pricing model and an introductory offer for window and gutter cleaning.

Selling it took more than the offer, so we built an instant pricing tool any CSR can quote from, and a tracker for who's on the plan, when each visit is due and who's a good candidate.

What changed

It's early, but traction is positive.

02 · Bringing in work

Buying a company and folding it in

We bought AAA Window Cleaning, a Charlotte company in business since 1996.

We moved its customer and job records onto our systems and brought its people and processes into ours.

What changed

  • It added to earnings right away.
  • It brought 5,000+ customers we can offer our other services.
  • It grew our recurring and commercial accounts.
  • It gave us the scale to add a layer of management.

03 · Winning the job

Software we built

Reaching every lead in under a minute

Every lead from our website and Meta ads hears from us within a minute, and every call is answered 24/7.

Our AI agents answer standard questions and send complaints straight to a manager.

Why it matters

In a study of 2,241 US companies, those that responded within an hour were nearly seven times as likely to qualify a lead as those that waited longer. The average response took 42 hours. (Harvard Business Review)

04 · Doing the work

Software we built

Paying crews for the work they finish

Our lead techs were paid by the hour, so their pay had little to do with how much work got done.

We moved them to production pay, tied to the revenue they produce, with no pay for callbacks.

That made payroll a weekly manual job: downloading every job and working out pay by hand. So we built a tool that calculates it from completed jobs.

What changed

  • Lead techs earn more by working harder or longer, and since callbacks are unpaid, they show up with the right tools and materials.
  • They use helpers better and will stay late to fit in another job.
  • It quickly weeds out people who only want to be paid for their time.
  • Payroll takes an owner two-plus fewer hours a week.

05 · Running the company

Software we built

One set of books across five brands

QuickBooks didn't work across five brands. Revenue came from two field-service systems and expenses from several cards and bank accounts, all tied together in a spreadsheet with thousands of entries.

We built a finance hub that pulls it all in automatically.

What changed

  • One source of truth for every brand, service and account.
  • Financial projections in real time, with AI to help.
  • One place for us and our operations manager to track the financial and operating numbers each week.

05 · Running the company

Software we built

Running the team without being the bottleneck

We wrote roles and procedures, then built one app for the team's messages, tasks and routines.

An AI agent turns what's said in chat into assigned tasks, and managers set the priorities.

What changed

  • Every task has an owner and gets followed up.
  • No notebooks, no sticky notes, no "I forgot."
